8/ Non-Player Characters

NPCs are not props.

They are people in the world with needs, fears, loyalties, and ambitions. Even the shopkeeper has a story.

Give them a goal, a problem, a voice. Make the characters care.

Players remember characters longer than they remember maps.

Sometimes the dice say no.

Good GMs don’t stop the story when players fail. Failure should move the story forward, just in a different direction.

Missed the lock? Now the guards arrive.
Failed the ritual? Something else answers.

Failure is portal to adventure.

You don’t need to be a novelist, but you should understand pacing, tension, rising stakes, and consequences.

Players remember moments. Each is seeking their “moment of awesome.”
