We need to talk about the real purpose of delegation. Too often I see it treated as little more than dumping tasks you donโ€™t have time for. And, surprise! The same misunderstanding now repeats itself with AI. People imagine that AI is a shortcut: a way to automate busywork and clear the inbox faster.
Both views miss the deeper point.
Delegation is not about lightening your load. It is about handing over judgment. When you delegate well, you do more than assign a task. You entrust someone else with the responsibility of making decisions, of interpreting complexity, of exercising discretion in real time. Delegation, at its core, is a way of multiplying judgment across a team.
AI, used well, requires the same orientation. It is not about pushing a button and hoping for the best. It is about shaping the systemโ€™s output with your own judgment. The leader who thrives with AI doesnโ€™t treat it as a replacement for thinking. Instead, they act as an editor: continuously refining, contextualizing, and steering the machine toward outcomes that reflect human priorities.
But there is a second layer that matters just as much: responsibility. When you share judgment with people or with machines, you also share accountability for the consequences. Empowerment at scale is not just about speed. It is about making sure the decisions being scaled reflect fairness, inclusion, and long-term trust. Leaders cannot outsource responsibility, even if they can distribute judgment.
And then there is the practical challenge: not all judgment is equal. Distributed judgment only works if you have a way to evaluate it. A great leader creates feedback loops that test decisions against outcomes, compares what worked and what didnโ€™t, and refines the system. Without this, delegation becomes abdication and AI becomes noise. With it, both become learning systems that improve over time.
So how do you practice this skill? Three steps make it real:

The Room of Smart People

A few years ago, I was asked to run a strategy workshop with my team. The context was uncertain... regulatory pressure, shifting priorities, and no clear map forward. I wanted to help the group think creatively, so I designed what I thought was a very clever structure. Inspired by Disneyโ€™s โ€œthinking hats,โ€ I created an elaborate exercise, assigning perspectives to different groups and guiding them through the process.

People went with it politely. They seemed to understand the structure and were willing to play along. I felt good in the moment. After all, the workshop looked smooth and energetic.

But then came the output. When we collected the ideas, they looked exactly like the ones weโ€™d generated in past years. No fresh insights. No new perspective. Just the same themes wrapped in slightly different words.

I walked away with a sinking feeling. Instead of helping the team uncover something new, I had orchestrated a session that looked creative but failed to break through. My clever structure had become the star of the show, while the real needs of the team went unheard.

The hard truth was this: I had designed the session to make myself feel smart, rather than to draw out the intelligence of the people in the room.

This is the mistake Satya Nadella often warns against. Leadership is not about being the โ€œknow-it-allโ€ but the โ€œlearn-it-all.โ€ The breakthrough comes not when you prove your cleverness, but when you help others bring forth their best thinking. That requires humility, empathy, and a willingness to focus more on their contributions than on your performance.

It also made me think of Ray Dalioโ€™s principle-driven approach. Dalio insists that moments of failure should not just sting... they should be codified into rules you can use going forward. Otherwise, the lesson evaporates.

So I asked myself: how do I turn this mistake into a principle I can rely on in the future?

Theyโ€™re not saboteurs. Theyโ€™re white blood cells.

Switzerlandโ€™s neutrality isnโ€™t just a diplomatic stance โ€” itโ€™s a testbed for systems leadership under pressure.

And this time, it was the unofficial nodes in the network that showed the most resilience.
